A VoC program is not "we bought a feedback tool." The eight-step playbook

Define objectives

Start with an outcome, not an activity. "Reduce returns on SKU family X by Y percent" beats "become customer-centric." Good VoC objectives are specific, attached to a measurable business outcome, and tied to a team that can actually move the number.

Three objective archetypes we see work. Defect reduction — "reduce the Q3 warranty claim rate on the Model 7 family by 18% through earlier signal capture." Review-ranking uplift — "move average Amazon rating on top-20 ASINs from 4.1 to 4.3 over the next 12 months." Support-volume reduction — "cut the Known Issues backlog time by 40% through earlier detection from review volume."

Document the objective in one sentence each. If you can't state it in a sentence, it's not sharp enough yet.

Identify sources

Map every surface where customers talk about the product. The seven categories: retail review channels (Amazon, Walmart, Best Buy, Costco, Lowe's, Target, and Bazaarvoice-powered pages), support ticketing (Zendesk, Intercom, Freshdesk, Gorgias), returns platforms (Loop Returns, Narvar, AfterShip), surveys (Typeform, SurveyMonkey, Qualtrics), recorded calls (Grain, Gong, Twilio), social and community (YouTube comments, Instagram, TikTok, Discord), and warehouse enrichment (Snowflake, Shopify, Segment).

For each source, capture: volume per month, current owner, current destination (where does it go today?), and current analysis cadence. This map becomes the baseline the program is designed to improve.

Missing a category is okay — document why. "We don't ingest social because our category (appliances) doesn't generate meaningful social feedback" is a legitimate decision. "We don't ingest returns because it's hard" is not.

Choose a platform

The platform choice is downstream of the objective. Set the taxonomy

Establish a review cadence

A weekly operational review for CX, QA, and PM leads — 30 minutes, focused on new anomalies, trending themes, and escalations. Close the loop

Every negative record gets routed. The routes: respond (review reply, support response), escalate (to QA, Product, or Legal depending on severity), ticket (to the relevant team), no-action (with a logged reason). Measure impact

Measure along three axes. CX metrics — CSAT, CES, Net Sentiment Score, and with attribution the Net Promoter Score. Operational metrics — time-to-first-response, percentage closed-loop, time-to-decision on an alert. Business outcomes — return rate per SKU, warranty claim rate, repeat-purchase rate by first-review sentiment tier, Amazon ranking trajectory on high-volume ASINs.

Pick two operational metrics and one business outcome per objective. More than that becomes noise. The report is for the program owner and the exec sponsor; both need to see movement quarterly.

Iterate

The program is a living system. Products change, channels change, the taxonomy drifts, and the team learns. Schedule a formal program refresh every six months — re-examine sources, re-examine taxonomy, re-examine objectives. Kill metrics that stopped being useful. Add sources that matter now but didn't when you launched.
