What journey analysis is, and isn't
Customer journey analysis is the discipline of understanding how the whole product experience feels to a customer, not just one touchpoint. A customer doesn't care whether the bad unboxing experience was the packaging team's problem or the 3PL's — they care that it happened on their journey with your brand.
The category is not "customer journey mapping" — which is a facilitation exercise where a team diagrams hypothesized stages. Journey analysis uses real feedback data to understand what customers actually experience at each stage, and how the stages connect (or disconnect).
The stages for consumer brands
Consumer-brand journeys have more stages than SaaS journeys because physical products introduce physical stages. A reasonable breakdown:
- Research — pre-purchase. Customer compares options, reads reviews, searches.
- Purchase — the transaction itself. Retailer experience, checkout, cart.
- Shipping — order-to-doorstep. Tracking, delivery windows, carrier handoff.
- Unbox — the first physical interaction. Packaging, inserts, first impression.
- Onboard — setup. Documentation, first-run experience, app pairing, registration.
- Use — ongoing. The product-in-life experience.
- Support — when something goes wrong. Warranty, support channels, replacement.
- Re-engage — repeat purchase, accessory purchase, upgrade.
- Return / End-of-life — for non-satisfied customers, or the end of product life.
Not every brand has all nine stages as distinct. Apparel and CPG typically have fewer (unbox and onboard collapse). Consumer electronics and appliances often have all nine as discrete stages, each with meaningful feedback volume.
The process
Map the stages
Start with the stages list above; customize for your category. Remove stages that don't apply; add category-specific ones. For appliances, add "installation" as a distinct stage between unbox and onboard. For subscription-component products (razors, printers), add "consumable replenishment."
Document the map on one page. A journey map that takes three whiteboards is almost always wrong; the clarifying work is cutting to the handful of stages that actually generate differentiated feedback.
Assign feedback sources per stage
Each stage has dominant sources. Research stage — search-term data and competitor reviews. Purchase — retailer checkout feedback and cart-abandonment surveys. Shipping — tracking feedback and 3PL satisfaction surveys. Unbox — social posts and early reviews. Onboard — documentation feedback, setup-related support tickets. Use — mid-life reviews and ticket volume. Support — ticket corpus and CSAT scores. Re-engage — repeat-purchase surveys. Return — return reasons from Loop Returns / Narvar / AfterShip.
A stage with no obvious source is a stage you're not measuring. That's an acceptable starting state if you know it; an unknown unknown if you don't.
Aggregate across channels
The feedback for a given stage may come from multiple channels. Unbox feedback shows up in Amazon reviews, Walmart reviews, TikTok unboxing videos, and the occasional support ticket. Aggregating all of those against the same SKU and stage is what turns "per-channel metrics" into "per-stage metrics." Compare stage-to-stage
The diagnostic question: where does sentiment drop? A customer who rates their unboxing 5/5 and their onboarding 2/5 just revealed where the friction is. Stage-to-stage deltas are often more actionable than absolute stage scores.
Also look for stage-to-stage contradictions. A stage with high CSAT but high return rate is hiding something — the survey may be capturing a different customer population than the one actually returning.
Act on the friction
Journey analysis produces cross-functional work. Onboarding friction routes to Product, Technical Writing, and App teams. Shipping friction routes to Operations and 3PL management. Support-stage friction routes to CX. The value of the analysis is in routing these decisions to the team that owns them, with the specific friction data attached.

Why whole-channel aggregation changes the work
Most journey-analysis work historically ran on survey data alone — post-purchase surveys at each stage. Surveys are limited by response rate, by the populations they reach, and by what the designer thought to ask.
